OK, let's take this one step at a time. Did you use a spray metal primer? Did the paint come off to reveal the metal under it?

yes for ther primer

the paint came off after i varnished
 
Shadow Queen, if the paint came down to the bare metal, then you need a better primer. If that is not what happened and the paint came off but not the primer (which is what I think you are saying) you need to make sure that the paint has cured before sealing it. As for a recommended sealer, I really like matte clear arcrylic spray. I prefer the Krylon brand but that is not critical. So I'd say the problem came with the type of sealer you used, as it may have been laquer-based and that can attack the paint. You can also try what Mr Evil suggested, but some do not thin it down as much. In fact, some go 50/50 and some do not thin at all when using as a sealer only. Using water is good when adding paint or ink to make what is called "dip".

On your side of the pond, it is probably known as "Johnson's Klear". It comes off as gloss, but you can either use a matte spray sealer to dull it or follow the method here for other options.

I haven't seen this sort of problem before. What sort of varnish are you using ? I use Rowney matt acrylic myself and the only similar problem I've ever had is when I'd heavily inked a model and didn't leave it at least 24 hours before varnishing.

I hevaliy inked my Mage ships so thats possably the problem... i use Humbrol Crystal Clear
 
That would only explain the ink coming off, not the base colour too.
Only thing I can think of is if you used acrylics for the model and the varnish is enamel-based (some have a thinners-like component in their makeup). Although as I expect you've used the same stuff for other models I don't know if that's the problem.
